What happens
Separate observed evidence from team assumptions.
Facilitator does
Before writing anything, inventory what the team actually knows about users, from what sources, and how recently. Separate direct evidence — interviews, observations, usability sessions — from inferred evidence — analytics, support tickets, sales calls. The persona must reflect the quality of evidence behind each attribute.
Participants do
Bring the evidence you have to the table with its source and date. Tag each piece as direct observation, inferred from data, or team assumption. Anything added from memory without a traceable source goes in the assumption column — and that's the column that drives the validation backlog.

Recovery tip
Stop the evidence review. Ask: "What is the source for each item?" Mark each with E (direct evidence), I (inference from indirect data), or A (team assumption). If more than half are A or I, the persona will be built substantially on assumption. Name this explicitly before Step 2 begins: "We are building a hypothesis persona based on limited evidence. Every attribute needs a confidence label."
What happens
Define goals, context, pains, and behaviors.
Facilitator does
Draft behaviors and motivations before demographics. Ask: 'What jobs is this person trying to accomplish?' and 'What makes the current situation frustrating?' Demographics that don't affect behavior decisions don't belong in a working persona. Write each attribute as a hypothesis to be validated, not a fact.
Participants do
Write behaviors before demographics. Start with: what is this person trying to accomplish, what blocks them, and what trade-offs do they make regularly? Demographics that don't change a design decision don't belong on the card. If the room is describing two different people, name that as a segmentation choice — don't merge them.

Recovery tip
For each demographic or role attribute that doesn't connect to a behavior decision, ask: "Does this attribute change how we'd design something?" If not, remove it from the persona card. A persona full of demographics that don't affect decisions is a marketing segmentation, not a design tool.
What happens
Label each attribute with evidence confidence.
Facilitator does
Go through each persona attribute and mark whether it comes from direct evidence, inference, or assumption. Unknown critical behaviors need a research question and a research method assigned before the session ends. A persona without explicit confidence ratings will be treated as more reliable than it actually is.
Participants do
For each attribute, vote on whether it is evidence-backed, inferred, or assumed. Mark each visually on the persona card — use different colors, symbols, or labels that stay legible when the artifact is used outside this session.

Confidence marking is skipped and all attributes are treated as equally reliable.
Recovery tip
Stop. Ask: "If this attribute were wrong, what would we design differently?" If the answer is "nothing," remove the attribute — it's not load-bearing for the persona's purpose. If the answer is "a lot," and it's marked as assumption, that attribute is the highest priority validation target.
What happens
Assign interviews or data checks for weak areas.
Facilitator does
Prioritise the unknown attributes that would most change how the product or service is designed if the current hypothesis is wrong. For each priority, write one research question, a proposed method, and a timeline. A hypothesis persona without a validation plan is just speculation with a face.
Participants do
Commit to validation only for the attributes you can test. If the right validation requires budget or access you don't have, name the constraint and escalate rather than leaving it as an intended action that never happens.
Output / signal of success
Every low-confidence attribute has a research question and a proposed validation method written next to it. The top 3 priority unknowns have a named owner and a timeline. The persona card is clearly labelled "hypothesis — not validated" in a visible location.
Watch for
Validation plan focuses on confirming existing beliefs rather than testing high-risk unknowns.
Recovery tip
For any validation plan item that says "we'll interview users about this," require specificity: which users, what question, what answer would confirm vs disconfirm the hypothesis. "We'll talk to users" is not a validation plan.
Prepare the room, the evidence, and the working surface so the session can stay focused on synthesis.
Enough existing evidence to make the hypothesis non-trivial — at least some direct customer contact (interviews, support conversations, sales calls, usability sessions) that provides a basis for behavioral attributes. A workshop run with zero prior evidence produces a persona that reflects team stereotypes rather than hypotheses grounded in any observation. If no evidence exists, run at least 3 short exploratory interviews before the workshop.

What this does not produce
A persona hypothesis workshop produces a testable starting point for user understanding — not a validated model. Every attribute on the card is a belief until tested with real users. Teams that use hypothesis personas as if they were research-validated risk designing against assumptions that may not hold.
Failure mode
Why it happens
A completed persona card looks finished and authoritative — it has a photo, a name, and a set of attributed behaviors. Teams begin using it in design critiques as if it represents a validated user type, saying "the persona wouldn't do X" as a settled fact rather than a hypothesis to test. The workshop produced a starting point, not an evidence-based user model.
Recover now
If this happens, add "hypothesis — not validated" as a visible label on every persona card before it leaves the workshop. Make the confidence ratings visible in any document that shares the persona. Include a "validation status" field that tracks which attributes have been tested.
Prevent next time
Next time, open the workshop by stating the output explicitly: "We are building a hypothesis. Every attribute is our best current guess. The persona is only useful if we test it." Close by naming the three highest-risk attributes that need validation before the persona can be relied upon.
Failure mode
Why it happens
Demographic attributes are easier to agree on and feel more concrete than behavioral hypotheses. Age, role, and company size are things the room can discuss without controversy. Behavior, motivation, and decision pattern are harder to agree on and require more evidence. Teams fill persona cards with demographics because they feel safe, leaving the behavioral layer thin.
Recover now
If this happens, cover the demographic fields and ask: "What does this person do differently from someone who isn't this persona?" If nobody can answer, the behavioral layer is missing. Add one specific behavior, one specific goal, and one specific friction before the demographic fields are visible again.
Prevent next time
Next time, structure the card so behavioral fields must be completed before demographic fields can be unlocked. Priority order: goals, behaviors, pains — demographics last.
Failure mode
Why it happens
Teams want to represent every customer type fairly and end up with 5–8 personas. In practice, design teams can't hold 8 personas in mind simultaneously and default to either using all of them as equally valid (which provides no direction) or using one implicitly (which makes the others irrelevant). More than 3 personas for a single product scope is usually a sign that the segmentation hasn't been done.
Recover now
If this happens, force a ranking: "Which persona represents the customer whose needs most directly drive our next design decisions?" Make that the primary persona. Demote others to secondary or future-phase status with explicit "we are not optimising for this persona right now" notes.
Prevent next time
Next time, agree before the session on a maximum of 2–3 personas. If more segments need representation, plan separate sessions or use the workshop to identify which segments are most critical to understand first.
