What happens
Choose 3-5 principles for metric translation.
Facilitator does
Start with the principles the team references most frequently in design debates. For each candidate, ask: 'Has this principle changed a specific decision in the last six months?' Principles that haven't been invoked in real decisions are aspirational rather than operational — set them aside for this session.
Participants do
For each candidate principle, ask: "Has this principle changed a specific decision in the last six months?" If the answer is no or vague, it's aspirational — set it aside. Choose only the principles that have actually been invoked in design arguments, because those are the only ones worth building a measurement system around.
Output / signal of success
The room has a clear shortlist and can explain why those choices matter more than the alternatives.
Watch for
Principles are selected for aspiration rather than for their role in real past decisions.
Recovery tip
If the group is struggling to narrow the list, vote on one criterion only: "Which principles have changed a real decision recently?" The ones with no recent examples are candidates for the workshop, not candidates for measurement — they need more use before they can be tracked.
What happens
Describe observable behaviors proving each principle.
Facilitator does
For each principle, ask what users would do differently if the principle were perfectly expressed in the product. Behaviors must be observable and specific — not 'users feel more confident' but 'users complete the task without returning to the help documentation.' If a behavior can't be observed without asking the user about internal states, rephrase it.
Participants do
Write behaviors as observable user actions or outcomes — not as internal emotional states. "Users complete the task without opening a help document" is observable. "Users feel confident" is not. If you can't observe it happening, rephrase it as what you would see if it were happening.
Output / signal of success
The group is aligned on the exact challenge, actor, or scope the rest of the method will serve.
Watch for
Behaviors are defined as internal user states rather than as observable actions.
Recovery tip
For any behavior statement that requires asking users about their internal state to verify, rewrite it: "If this principle is working, what would a user do differently that I could watch?" The answer is the behavior. Internal states are targets — observable actions are measures.
What happens
Link behaviors to leading and lagging indicators.
Facilitator does
Match each behavior to an existing metric in the team's current measurement stack, or name what would need to be built. Ask: 'Could this metric improve while the principle actually gets worse?' Metrics that can be gamed or that move for unrelated reasons undermine the connection to the principle.
Participants do
For each behavior, ask whether the proposed metric could improve while the principle is actually being violated. "Reduced support ticket volume" might improve because users gave up trying to get help — that would be a failure of the principle, not a success. A metric that can move in the right direction for the wrong reason is a misleading indicator.
Output / signal of success
The shared structure now makes dependencies, relationships, or evidence gaps visible.

Metrics are selected for availability rather than for their sensitivity to principle expression.
Recovery tip
For any metric that maps to a lagging business indicator without a user behavior bridge, require the team to name the behavior that precedes the business outcome. "NPS" is not a direct measure of a principle — "users completing setup without contacting support" might be. Go one level closer to the user's action.
What happens
Assign owners and reporting rhythm.
Facilitator does
Set a specific review frequency, the person responsible for pulling each metric, and the format for sharing results with the team. Quarterly reviews work well for living principles — more frequent and noise dominates signal. Name what would trigger an earlier review and what would trigger a principle revision.
Participants do
Commit to ownership only for metrics you have access to and will review regularly. If you can't pull a metric yourself or aren't in the room where it will be discussed, assign someone who is. Also name at least one trigger condition: what metric reading or event would prompt the team to revisit the principle itself?

Watch for
Review cadence is agreed but ownership for pulling and sharing metrics is not assigned.
Recovery tip
For any review cadence without a named person responsible for pulling and sharing the metric, ask: "Who will own this number?" If nobody claims it, the metric won't be tracked. Assign ownership before closing — a metric with no owner is a metric the session invented and immediately abandoned.
Prepare the room, the evidence, and the working surface so the session can stay focused on synthesis.
A set of agreed, named experience principles that the team is already using in some form to guide decisions — even informally. Running this workshop without any prior principle work produces a principles definition session, not a metrics translation session. The workshop assumes principles exist and focuses entirely on operationalising them.

What this does not produce
Design Principles to Metrics produces a measurement plan for tracking whether principles are delivered in practice. It does not validate whether the principles are the right ones for the business context — that's a separate strategic conversation. A complete principle-to-metric map that tracks the wrong principles produces useful data about the wrong things.
Failure mode
Why it happens
Teams want their principles to reflect their highest values rather than their actual operating reality. "Put the customer first" sounds like a strong principle, but if the team has never invoked it to reverse a roadmap decision, it's aspirational rather than operational. Selecting aspirational principles produces metrics for behaviors the team doesn't currently exhibit, which are hard to move because nobody is actually responsible for them.
Recover now
If this happens, for each principle candidate, ask: "Has this principle caused the team to make a different decision in the last 6 months?" If not, the principle isn't operational. Replace it with one the team has actually used — even informally — to make a real call.
Prevent next time
Next time, open Step 1 by asking each participant to recall one recent decision where a principle played a role. Use those decisions as the basis for principle selection rather than starting from values statements.
Failure mode
Why it happens
Teams describing experience quality default to how users should feel: "users feel confident," "users trust the product," "users feel respected." These are legitimate goals but they're not behavioral — they can't be directly observed, and metrics attached to them are at best proxies that may not track the underlying state. The principle-to-metric connection becomes tenuous.
Recover now
If this happens, for each internal state behavior, ask: "What would a user be doing differently if this were true?" Write the observable action as the behavior. "Users trust the product" becomes "users complete financial transactions without calling support to verify." That's measurable.
Prevent next time
Next time, write the behavioral test on the board before Step 2 opens: "Observable behaviors only — what would we see a user doing?" Apply it to every behavior as it's proposed.
Failure mode
Why it happens
Teams select metrics that already exist in their dashboards because building new measurement is expensive and slow. The result is a principle mapped to a metric that's available but not sensitive — it might not actually move when the principle is better expressed, or it might improve for reasons unrelated to the principle. The measurement plan looks complete but tracks the wrong thing.
Recover now
If this happens, for each proposed metric, ask: "Could this metric improve while the principle was actually being violated?" If yes, it's not a sensitive indicator of the principle. Look for an alternative that specifically tracks the behavioral evidence defined in Step 2.
Prevent next time
Next time, add a "sensitivity test" to the metrics mapping step: for each metric, name one scenario in which it improves while the principle gets worse. If that scenario is plausible, replace the metric or add a secondary indicator that catches the false positive.
Change the shape of the session only after the fit and runbook are clear.

The secondary fit is narrower: the book is unusually strong on showing that service quality is shaped by targets, incentives, decision logic, and what teams choose to optimise. That makes it useful after principles or service-quality standards exist, when a team needs to translate "good service" into measures that do not reward the wrong behaviour.
